My cousin's kid made me question our whole game night vibe

We were playing Catan at our usual meetup in Denver, and my 12-year-old niece asked why we always trash-talk so much about the robber. She said it made her not want to play with us because it felt mean, not fun. It hit different coming from a kid who just wanted to enjoy the game, not win a war. How do you keep competition friendly for new players?
